Here’s how to structure yours: 1/ Infrastructure Memo • Who: Investors evaluating AI data centers, chips, energy, cloud. • Key: Power, cooling, grid, land, utilization. • Don’t: Treat every data center as a winner. • Example: GPU counts don’t matter if the site can’t run reliably. 2/ Dependency Memo • Who: LPs, boards reviewing AI-heavy portfolios. • Key: Cloud dependency, model ownership, vendor concentration. • Don’t: Assume AI usage equals a durable moat. • Example: AI-native workflows may still hinge on one vendor. 3/ Scarcity Memo • Who: CIOs, sovereign wealth, DFIs, family offices. • Key: Distribution, regulated access, trusted data, governance. • Don’t: Chase the flashiest model story. • Example: The best AI model can lose pricing power; scarce complements retain it. True leverage comes from data you control end-to-end. → Distribution Control – Borrowed channels leak value. They're not cutting more headcount. They're redesigning 20% of roles to multiply 80% of the output. Only 5% of companies are capturing substantial value from AI. 60% report minimal or no returns despite significant investment (BCG, 2025). The gap isn't tooling. It isn't talent supply. It isn't budget. It's where leaders are pointing the work. The winners are redesigning a small number of high-leverage roles and letting the value compound. Deloitte's 2026 enterprise survey put it bluntly: leaders who take a technology-first approach struggle to scale, while those who intentionally design roles, workflows, and decision-making to integrate humans and machines are more likely to exceed ROI expectations. This is the 80/20 Role Redesign Framework: 1/ Identify the 20% of roles that drive 80% of decisions or output → Map roles by decision influence, not headcount cost → Prioritize where judgment, expertise, or coordination create disproportionate leverage → Ignore roles where automation saves hours but moves no needle 2/ Ask "what should this role become?" not "what can we automate?" → Automation preserves the workflow. Redesign rebuilds it. → Start from a blank sheet: if AI existed when this role was created, what would it look like? → The output isn't a leaner version of today's job. It's a different job. 3/ Build new human + AI workflows for those roles first → Define what the human owns, what the AI owns, and where the handoffs happen → Embed quality, escalation, and oversight into the workflow → Teams redesigning workflows with AI are twice as likely to exceed revenue goals (Gartner, 2026). 4/ Change incentives and decision rights to match → Update performance metrics to reward outcomes, not activity → Shift decision authority to where the new workflow needs it, often lower in the org → Rewrite job descriptions, comp bands, and career paths to reflect the new role 5/ Use success in those 20% to shift culture across the rest → Make the redesigned roles visible: internal case studies, all-hands, peer cohorts → Let the people in those roles teach the next wave → Expand the model role by role, not tool by tool The math the 5% understand: Nearly 90% of future-built companies expect most AI value to come from reshaping and inventing processes, not automating existing ones (BCG, 2025). Workflows. Roles. Not tasks. And the warning the other 95% keep missing: When you frame AI as headcount reduction, you optimize for the cheapest path to a smaller version of today. For app building, Lovable, Bolt.new, and Replit move ideas into working software faster. They are not replacements for judgment, but they shrink the distance from prompt to prototype. For diagrams, Napkin turns rough text into clearer business visuals. That matters because messy thinking often hides inside messy slides. For voice, ElevenLabs handles realistic speech, voice cloning, and content production workflows. For coding, OpenAI Codex, Cursor, and Claude Code support writing, debugging, explaining, and navigating codebases. For slides and documents, Gamma and Beautiful.ai help turn a plain text brief into a polished communication asset. For workflow automation, Zapier and n8n connect apps, trigger handoffs, and remove repetitive manual steps. This is where individual productivity turns into team leverage. For calendars, Reclaim.ai and Motion protect deep-work time and reshape schedules around priorities. The pattern is simple: one category, one job, one default tool. That beats a messy list of 40 apps that no one knows when to use. Start with the work that repeats every week. Then assign the tool, the owner, and the standard for a good output.
