Zubair Mohammad ha compartido estoOne of the sessions at Xerocon that I haven't been able to stop thinking about. Someone built the world's first 100% AI accounting firm. Hired eleven AI colleagues. Gave them job titles. Gave them personalities. Then spent six months finding out if they could actually run a firm. I'll be honest. Part of me wanted to stand up and ask: "Did they get the marketing right though?" Because here's the thing about Xerocon this year. Every conversation was about AI. Every keynote mentioned the agentic era. JAX. XeroForce. Accountable Intelligence. The technology is genuinely impressive. I'm not dismissing any of it. But there was a message underneath all of it that I think was actually the most important thing said all week. And it wasn't about AI at all. It was this. The firms that will thrive aren't the ones who automate everything. They're the ones who use automation to free up the time to be better humans. Better advisers. Better communicators. Better at the conversation that no AI can have on your behalf. The 100% AI firm is a fascinating experiment. But the clients I've spoken to in accounting firms across the UK and UAE aren't asking for fewer humans. They're asking for more of the right humans. With more time. Paying more attention to their actual business. AI gives you that time. What you do with it is still entirely up to you. And that, as it turns out, is a marketing problem as much as a technology one. Zubair Mohammad ha compartido estoI got another one this morning. A direct mail letter from Capital on Tap. Beautifully printed. Professionally designed. Personalised with my name at the top. It went straight in the recycling. Along with the nineteen others I've received this year. Now look. I'm a marketer. I genuinely respect the commitment to a channel that the rest of the industry abandoned somewhere around 2015. There's something almost romantic about it. While everyone else is A/B testing subject lines and obsessing over open rates, someone is out here believing in the power of paper. I admire the conviction. I just have one question. As one marketer to another. What does the ROI look like on this? Because I've been in marketing for thirteen years. I've worked at Xero, Starling, IRIS, Dext. I've run campaigns across every channel imaginable. And I genuinely cannot figure out how you measure whether a letter that costs, what, £2, £3 to print and send? is converting into business customers. Or is the strategy just to keep going until the name recognition alone does the work? Because if so, it might actually be working. Help me understand. I genuinely want to learn.

Wayne Rooney is one of the greatest England footballers of all time. And his review of Madonna, BTS, Shakira and Justin Bieber performing for 27 minutes while everyone just wanted football was: "I thought it was crap." The Americans tried to give us a Super Bowl halftime show. We are a nation that queues politely, drinks tea when things go wrong, and considers a Greggs sausage roll a treat. We did not need Justin Bieber. Anyway. The World Cup is done. The summer holidays are very much kicking my ass. And it's Monday. Vamos.

Zubair Mohammad ha compartido estoThis week my content was average at best. Monday landed. Everything after that? Crickets. And I'm going to be transparent about it because I think there's something useful here. I've spent months talking about consistency and showing up and how the firms that go quiet when it gets hard are the ones who struggle. This week I posted consistently. And it still didn't work. So what happened? I got comfortable. After a run of posts that connected, I drifted back to content that felt safe. Evergreen. Considered. Technically fine. And completely forgettable. The algorithm didn't do anything wrong. My audience didn't do anything wrong. I just stopped bringing the energy that made people want to engage. This is the thing about marketing that nobody really wants to admit. Consistency is necessary. But consistency without quality is just noise. You have to keep earning the attention. Every single week. Even when the summer holidays have started. Even when you have a small person at home who has decided that 6:30am is a perfectly reasonable time to begin the day. Even when the week feels harder than it should. You still have to bring it. I didn't fully bring it this week. Next week I will. Happy Friday. Rest well. Zubair Mohammad ha compartido estoEveryone keeps asking accountants the same question. “Are you worried AI is coming for your job?” I think we’re asking the wrong question. The real question is: Are you ready for how fast your clients are changing? Because clients don’t wake up thinking about AI. They wake up thinking: “Can someone help me grow?” “Can someone make this easier?” “Can someone tell me what’s coming next instead of what happened last quarter?” That’s the shift. The latest industry research says firms are worried about technology, changing client expectations and finding time to evolve while still delivering the day job. And honestly… I get it. Running a practice today is hard. You’re trying to serve clients, recruit people, adopt new technology, keep up with regulation, market the business, and somehow still get home before dinner. That’s exactly why we built Accounting Refigured Not to tell firms they need to “do more marketing.” Not to tell them to “use more AI.” But to create a community where accountants, bookkeepers, fintechs and industry leaders can learn from each other and navigate this change together. Because the firms that win over the next five years won’t necessarily be the biggest. They’ll be the ones that learn the fastest. The future of accounting won’t be built by one firm. Sport brings people together like few other things and relationships made yesterday made lead into new partnerships and opportunities that no one can forecast! Onboarded our first non-agency client: A Specialist Accounting Firm for Agencies. Client profile: ▪️Servicing UK/UAE agency markets ▪️Sub £1M/year ▪️Founder-led Despite being outside our typical agency vertical, this engagement was a perfect fit for 3 critical reasons: a) we understand the agency space better than anyone b) they operate exactly like an agency c) founder's ultimate goal is to be out of ops and delivery Here's a breakdown of what we're gonna "Do To Them" 😈 Generally, it doesn't differ a lot from a typical agency model. Sells retainers, structured in pods, and provide expert advisory services through human capital, etc. HERE'S HOW WE'RE SYSTEMATICALLY REBUILDING THEIR FOUNDATIONS: 1/ Offer (in their case First and Foremost) They were juggling multiple service lines across fragmented sub-ICPs: - Basic accounting & bookkeeping - Finance advisory - Fractional CFO services Being under $1M/year in rev it's an absolute nightmare to manage and scale. Too many client expectations to manage, impossible to build repeatable systems The Solution: We've completely restructured their 2026 go-to-market strategy: ✓ Eliminated 80% of offerings ✓ Singular focus: High-ticket Finance Advisory only To the founder, this feels like stepping off a cliff BUT the pain of staying where they're is bigger than the pain of change. *This phase is the most time-intensive because we never let clients go to market with an unvalidated offer. 2/ Operational Model Re-Engineering The core principle: Your offer is nothing more than a set of operational promises to your clients. Therefore, we had to fundamentally re-engineer: ✓ WHAT promises we're making (scope, deliverables, outcomes) ✓ HOW we'll consistently deliver them (the end-to-end workflow) *The E2E delivery workflow is the backbone of any professional services business. This is what you scale. Everything else (org structure, team composition, sub-processes, tools) are bolt-ons that support this core engine. 3/ Team Restructuring & Hiring Excellence Some team members simply weren't equipped for the next phase of the business. What We Are Currently Doing: ✓ Conducted comprehensive team assessment ✓ Making difficult but unanimous decisions about departures ✓ Protecting the founder from the emotional weight of poor-fit team members dragging down momentum The skill of hiring and selecting the right people is generally undervalued, that's why we SHOW how to do it. And to do it right, you need learn how to set and communicate delivery standards. Again... this is a learnable skill. "The Bigger Picture" 👀 It's too soon to talk about the results but we want to prove THAT our methodology transcends agency-specific tactics.
