A few weekends later, it's quietly mapping my home office. My weekend posts have been sparse lately — I've been turning my focus toward Physical AI and robotics: systems that perceive the world and act in it. It's one of the most exciting problems in AI right now, and the best way I know to truly understand something is to build it. So over the last few weekends I assembled an inexpensive educational autonomous mobile robot. It's no industrial machine, but it carries the same classes of sensors you'd find on one — wheel encoders, a 360° LiDAR, an IMU, and a depth camera — all running ROS 2, the same framework behind serious robots. In my latest post I dig into what a kit like this can (and can't) teach you: how it drives, how to visualize its LiDAR, and how it uses SLAM to build a map of a room — a runaway motor, a memory meltdown, and a few hard-won lessons included. Most companies would have killed that bet in the second budget cycle. Zoho launched a server this week called Nathu La. It was designed and built in Nagpur over five years. The chip is Intel and still imported, but everything else - the motherboard, firmware, power systems, network card, and thermal design were built in-house and assembled by Indian manufacturing partners. Over five patents were filed, they said. The result: 12-18% lower power consumption and 20-30% lower total cost of ownership. I think about this from a business lens. Zoho is bootstrapped. No outside investors, no board asking for quarterly returns. A five year hardware R&D bet like this does not survive in most companies. That’s the real signal. Zoho made a different call. And the timing is interesting. They started building this in 2020, before the rest of the market had fully started talking about infrastructure ownership. That makes this less a reaction to the moment, and more a reflection of how they think. → Every layer of infrastructure you rent is a cost someone else controls → Owning the right layers of your stack means the efficiency compounds every year, not just once. → They trained 300 engineers in Nagpur on electronics design through their SETU programme. Some of them worked directly on this server. Shailesh Davey, CEO of Zoho, said it clearly: "We are compounding the benefits of owning and operating our entire technology stack." That is the part worth paying attention to. For mid-market companies watching AI infrastructure costs go up every year - the question is not whether you can own everything in your stack. It is which parts of it are becoming too strategic to keep renting forever. How much of your technology infrastructure do you actually own versus rent?

What makes this build different is not the hardware. It is how we are designing it. We wrote the schematic. We did not draw it. Every component, every net, every power flag, every ERC-clean page of the schematic is generated by a Python script. The schematic is source code. It lives in git. It diffs cleanly. It can be reviewed like any other pull request. When we found ERC violations - power pins not driven, missing flags on sub-sheets - we did not open KiCad and drag symbols around. We read the violation, traced it to a coordinate collision in the generator, fixed the logic, and regenerated. The fix is in the code. Permanently. We generated the PCB layout. We did not place it by hand. Component positions, copper pours, keepout zones, net classes, via rules - all of it is programmatically defined. Running the generator takes 4 seconds and produces a fully structured KiCad PCB file from scratch. The router? Automated. A Rust-based grid router (KiCadRoutingTools) handles the autorouting. A Python orchestration layer runs a place-route loop - route, measure failures, adjust placement, re-route - iterating toward zero unrouted nets. Quality checks run automatically. After every route, a verification script runs ten checks: DRC clearance, connectivity, power trace widths per IPC-2221, RGMII length matching within 200ps, MDI intra-pair skew within 1mm, switching node isolation from high-speed signals, crystal trace length, GND continuity. The output is a structured Markdown report written to the repo on every run. Then we hit a wall - in an interesting way. 62 of 91 nets unrouted. Not because the board is too small. Because we placed components without analytical grounding. The router was being asked to solve a problem the placement created. So we are building something we could not find in KiCad today: a connectivity-driven analytical placer. It reads the netlist, builds a weighted graph of component relationships, runs a force-directed solver with fixed anchors for mechanically constrained parts, estimates congestion before a single trace is routed, and suggests positions that minimise total wirelength and hotspot density. We are building it because we need it. When this product ships, we will publish this placer as a KiCad extension. Our small way of giving back to a tool that has given a lot to us. The broader point: Hardware design moving away from GUI-first, manual, hard-to-reproduce workflows toward code-first, version-controlled, automatable ones. Schematics as code. PCBs as code. Placement as an optimisation problem. We are not there yet. But we are building toward it, one script at a time. Follow along.
