The Data Pipeline That Blocked Our Entire Roadmap Context: data-heavy SaaS, big push toward real-time product features. Alerts, in-app signals, usage-based upsells. On paper, all doable. In practice, our single-thread ETL added 9 hours of latency. By the time data landed, the moment was gone. Old flow looked like this: Events → Batch ETL → Warehouse → Product (next morning) Product kept asking for “live-ish.” Data kept saying “that’s not how the pipe works.” Nobody was wrong. The architecture just made the decision for us. The twist came from sales. A real upsell died because “insights arrived too late to matter.” That put a price tag on latency. New flow (4 weeks of pain): Events → Stream → Feature Store → Product (minutes) We’d been optimizing infra effort, not product capability. Latency doesn’t show up as a bug. It shows up as stalled adoption, missed expansion, and quiet churn. #DataEngineering #SaaSArchitecture #ProductStrategy #RealTimeData

How do you tell the difference between a confident vendor and a competent one before you sign? MIT's 2025 research: only 5% of custom enterprise AI tools make it to production. Gartner places the broader failure rate at 85%. The technology is not the problem. Polished demos and curated reference lists manufacture confidence, but competence requires a different evaluation entirely. Cassie Kozyrkov, Google's former Chief Decision Scientist, offers a diagnostic: "A vendor who can articulate their limitations understands their product. A vendor who claims universal applicability is either lying or hasn't done enough implementations to know where they fail." Here are checks before signing: 1.) Has the vendor asked more questions than they've made claims? 2.) Can they describe a failed implementation? 3.) Are references from companies your size? 4.) Have they told you something you didn't want to hear? #AIStrategy #VendorEvaluation #CTO #TechLeadership
