There is one question I got into the habit of asking at the end of every operating week. Not a performance review question. Not a metrics question. This one: What did I learn this week that I would have wanted to know on Monday? It sounds simple. It is not a simple question to answer honestly. Because the real answer is almost never about the work. It is about the operating system. It was a decision that sat for three days because ownership was not clear enough to move it. It was a conversation that should have happened Tuesday that happened Friday instead because the operating rhythm did not create the right moment earlier. It was a problem that surfaced in a status update that should have been visible two weeks ago if the reporting structure had been designed to show it. Asking that question every Friday, consistently, is one of the highest-yield habits I know for identifying where the operating model is creating drag. The answer tells you where the system needs to improve. Not where the people need to improve.
