The biggest change AI brings to a tax firm is not what the AI does. It is what your senior preparers stop doing. In a legacy firm, a senior preparer touches every return. They prep the first pass. They review the junior's work. They chase missing documents. They reconcile the K-1 that came in late. They handle the multi-state question. Their day is shaped by the bottleneck of being the only person who knows enough to make the call on each one. In an AI native firm, that same senior preparer becomes an orchestrator. An orchestrator does not prep individual returns. They direct the work across many returns at once. They decide which return types use which workflows. They review the AI agent's output at structured checkpoints. They handle the 10 to 20 percent of cases the agent flags for human judgment. And they steer the AI agent team beneath them: classifiers that route documents, entity agents that handle specific return types, workflow monitors that check for missing pieces, and quality agents that catch issues before review. One orchestrator. Many returns. Higher quality. Faster prep. This is why "more headcount" is no longer the answer to capacity. Your existing senior staff becomes structurally more productive. Not by working faster. By working at a different level of abstraction. For firms new to us, this is the operating model Instead is built around. Heads of Tax often tell us this is the part their team did not expect to feel until they saw it: the senior preparer who used to grind through 200 returns a season is now responsible for 800, and the work is more interesting.

AI can help produce a legal answer. But it cannot decide whether that answer is ready to be relied on. That distinction matters. AI can already draft a first version, summarize a long document, find a starting point, and produce a clean paragraph. That is genuinely useful. But it is not the same as knowing what matters. A legal professional still has to decide which facts are missing, what risk is material, what cannot be assumed, what question should be asked next, and when an answer is not ready to be relied on. I recently came across a piece in The Economist about how AI is changing legal work. The point that stayed with me was not that lawyers will disappear. It was that the parts of legal work people often treated as “the work” — the drafting, the summarizing, the formatting — may no longer be the real source of value. The risk is not only that AI may produce a wrong answer. The bigger risk is that the answer may look complete before the real legal judgment has happened. This is especially true in compliance, investigations, governance, employment, privacy, financial crime, and regulated business decisions — areas where the consequences of a missed question are not abstract. The future of legal work is probably not lawyers versus AI. It is lawyers with better tools, but also with higher expectations: clearer reasoning, stronger accountability, and a better understanding of where technology ends and professional judgment begins.
