"How do you delegate tasks?" My team asked me this multiple times. 🟢 Here's how to delegate tasks while maintaining respect and clarity: 1. Start with "I'd love your help with..." → This immediately shows value and partnership vs. authority. 2. Always explain the "why" behind tasks → People commit better when they understand the purpose. 3. Set clear expectations upfront: - Deadlines - Quality standards - Available resources - Check-in points 4. Ask for input → "What timeline works best for you?" or "How would you approach this?" (This creates buy-in and ownership) 5. Provide the full context: - Project goals - Key stakeholders - Potential challenges - Success metrics 6. Follow up systematically: 8am → Quick check-in message 2pm → Progress update 4pm → Support if needed 7. Document everything in writing: - Task details - Agreed deadlines - Communication channels - Resources shared 8. Accountable, Responsible, Ownership I’m back on this topic again because I think the impact of not defining these simple terms properly is significant. Too often organisations talk about responsibility, accountability and ownership as if they are interchangeable, yet they are very different. In organisations where those differences are unclear, decisions stall, projects slow down and frustration grows. Here is the simple version I use with senior leaders to get everyone aligned: Responsible The people who do the work. Execution, action, delivery. There can be several responsible. Accountable One person who is answerable for the result. They sign off, own the quality and make the final call. Only one accountable. Ownership A mindset. It is not a role. It is a personal choice to care about the outcome, step up proactively and go the extra mile. Why your team needs to agree these definitions Because ambiguity kills performance. When definitions are unclear: It becomes harder to hold people to account because no one is sure who owns what. Ownership stays optional because the emotional investment is low. Projects lose momentum because decisions keep waiting for someone to make them. Agreeing the definitions sharpens clarity. It lets you plan who does what, who signs off and who steps in when things get tough. It helps people shift from completing tasks (or not) to genuinely caring about outcomes. Building A Strong Foundation for Healthy High-Performing Teams The baseline for team effectiveness is having a group of capable and engaged individuals. But having talented individuals is not enough! Leaders need to create an environment that facilitates employees feeling heard, valued, and capable of doing their best work. A practical model for developing a foundation for team effectiveness is called GRPI, an acronym for 𝗚oals, 𝗥oles, 𝗣rocesses, and 𝗜nterpersonal. Without this solid team foundation, trust and performance will be an ongoing issue. 𝗗𝗶𝗺𝗲𝗻𝘀𝗶𝗼𝗻𝘀 𝗼𝗳 𝘁𝗵𝗲 𝗚𝗥𝗣𝗜 𝗳𝗿𝗮𝗺𝗲𝘄𝗼𝗿𝗸 𝗚oals The importance of effective goals on team performance is well-documented. Goals give teams direction and unite each individual effort in getting there. Goal clarity includes Purpose, Values, Team and Individual Goals 𝗥oles Clarity of each member’s authority, responsibilities, and tasks are needed to effectively accomplish team goals. Each person should have a clear picture of who is responsible for what and the extent of their authority. 𝗣rocesses Effective processes for decision-making, problem solving, communication, resource allocations, learning, etc., support team goals by defining the important interactions needed for success. 𝗜nterpersonal A strong social support system is the most important factor in creating great teams. Dispersed and matrixed teams make it easy for team members to feel isolated. Teams must take time to celebrate wins, show gratitude, build cohesiveness and emphasize collaboration. 𝗡𝗢𝗧𝗘: Many people ask why isn’t it the GRIP Model and the answer is because without clear and aligned goals, roles and processes a team’s environment is not set-up for promoting healthy relationships. When roles aren’t clear, progress stalls. A fast-growing startup I worked with had everything - talent, vision, and funding. Yet, execution dragged. Why? No one was clear on ownership. 🔹 50% of employees don’t fully understand their role (Gallup). 🔹 Unclear roles slow decisions by 25% (HBR). 🔹 Teams with defined accountability are 31% more productive (McKinsey). Work fell through the cracks. People hesitated. The leader assumed things were moving - until deadlines slipped. 𝗟𝗲𝘁’𝘀 𝘁𝗮𝗹𝗸 𝗮𝗯𝗼𝘂𝘁 𝗱𝗲𝗹𝗲𝗴𝗮𝘁𝗶𝗼𝗻—the one leadership skill that separates overwhelmed managers from inspiring leaders. 𝗛𝗲𝗿𝗲’𝘀 𝗮 𝘀𝘁𝗼𝗿𝘆 𝗮𝗯𝗼𝘂𝘁 𝗺𝘆 𝗰𝗹𝗶𝗲𝗻𝘁 (𝗹𝗲𝘁’𝘀 𝗰𝗮𝗹𝗹 𝗵𝗶𝗺 𝗠𝗶𝗰𝗵𝗮𝗲𝗹). Michael was a technical genius. His team relied on him for everything. 𝗕𝘂𝘁 𝗵𝗲𝗿𝗲’𝘀 𝘁𝗵𝗲 𝗽𝗿𝗼𝗯𝗹𝗲𝗺: • He worked late nights fixing others’ mistakes. • He micromanaged because no one could match his standards. • And worst of all, he was overwhelmed and stuck. Then, one day, Michael’s colleague—less technically skilled but a master delegator—got promoted. 𝗠𝗶𝗰𝗵𝗮𝗲𝗹 𝗰𝗼𝘂𝗹𝗱𝗻’𝘁 𝗯𝗲𝗹𝗶𝗲𝘃𝗲 𝗶𝘁. “How could they promote him over me?” he asked me in our coaching session. Why Experts Struggle to Delegate? 𝗠𝗶𝗰𝗵𝗮𝗲𝗹 𝗳𝗲𝗹𝗹 𝗶𝗻𝘁𝗼 𝗮 𝗰𝗼𝗺𝗺𝗼𝗻 𝘁𝗿𝗮𝗽: • “If I want it done right, I have to do it myself.” • “Teaching others will take too much time.” • “No one else understands this as deeply as I do.” 𝗕𝘂𝘁 𝗵𝗲𝗿𝗲’𝘀 𝘁𝗵𝗲 𝗿𝗲𝗮𝗹𝗶𝘁𝘆: Being a technical expert doesn’t make you a great leader—knowing how to empower others does. 𝟱 𝗦𝘁𝗲𝗽𝘀 𝘁𝗼 𝗠𝗮𝘀𝘁𝗲𝗿 𝗗𝗲𝗹𝗲𝗴𝗮𝘁𝗶𝗼𝗻 • 𝗣𝗶𝗰𝗸 𝘁𝗵𝗲 𝗥𝗶𝗴𝗵𝘁 𝗧𝗮𝘀𝗸𝘀: Focus on what only you can do. Delegate the rest. • 𝗖𝗵𝗼𝗼𝘀𝗲 𝘁𝗵𝗲 𝗥𝗶𝗴𝗵𝘁 𝗣𝗲𝗿𝘀𝗼𝗻: Match tasks to team members’ strengths and growth areas. • 𝗦𝗲𝘁 𝗖𝗹𝗲𝗮𝗿 𝗘𝘅𝗽𝗲𝗰𝘁𝗮𝘁𝗶𝗼𝗻𝘀: Explain the ‘what’ and the ‘why’—let them figure out the ‘how.’ • 𝗘𝗺𝗽𝗼𝘄𝗲𝗿, 𝗗𝗼𝗻’𝘁 𝗠𝗶𝗰𝗿𝗼𝗺𝗮𝗻𝗮𝗴𝗲: Give autonomy but stay available for support. • 𝗙𝗼𝗹𝗹𝗼𝘄 𝗨𝗽 𝗦𝘁𝗿𝗮𝘁𝗲𝗴𝗶𝗰𝗮𝗹𝗹𝘆: Provide constructive feedback and celebrate progress. 𝗧𝗵𝗲 𝗖𝗵𝗮𝗹𝗹𝗲𝗻𝗴𝗲: What If Quality Suffers? 𝗛𝗲𝗿𝗲’𝘀 𝘁𝗵𝗲 𝗿𝗶𝗴𝗵𝘁 𝗮𝗽𝗽𝗿𝗼𝗮𝗰𝗵: • Treat mistakes as learning opportunities. • Use feedback to guide, not criticize. • Understand that delegation is an investment in your team’s growth. 𝗧𝗵𝗿𝗼𝘂𝗴𝗵 𝗰𝗼𝗮𝗰𝗵𝗶𝗻𝗴, Michael mastered delegation by: Rewiring Beliefs: He shifted from “I need to control everything” to “I’m growing leaders.” Building Trust: He learned how to trust his team and let them own their work. Strategic Leadership: He focused on vision, not execution. A Common Leadership Trap: Avoiding Overload and Disharmony in Your Team’s Priorities As leaders, we often underestimate the real impact of assigning new tasks without creating space for them in a team member’s workload. This is one of the most common mistakes I’ve seen that leads to overload and desynchronization. The principle is simple: A good leader never gives a worker something to start doing without telling them what they can stop doing or delay. Here’s what happens if we ignore this: 1. Overload and Stress: When we keep adding tasks without clarifying what can be deferred, stress rises. This leads to a higher risk of errors and lengthens task completion time. 2. Lost Priorities, Lost Flow: Team members then have to decide on their own what to stop or delay. This inevitably leads to desynchronized priorities—the foundation of a vicious cycle of delays and disharmony. 3. The Consequences of Disharmony: When priorities are out of sync across the team, delays pile up, misalignments grow, and, ultimately, flow is compromised. This results in lost time, resources, and momentum. The Solution? As a Theory of Constraints practitioner, here’s my recommendation for creating flow and harmony: 1. Set Clear Priorities: When assigning a new task, be explicit about what the person can stop or delay to create capacity for it. This helps them focus without the weight of deciding what to deprioritize. 2. Create a Rhythm of Synchronization: Regularly discuss and align team priorities. Synchronizing as a team ensures everyone is working toward the same outcomes and remain in harmony. 3. Empower the Right Focus: Encourage team members to do less, but faster and better. When they know you care about how much is being completed rather than started, they’ll be more proactive in maintaining focus and quality.
