One thing I see a lot with DTC brands is that they aren’t actually profitable on the first order. Revenue looks good. Ads are working. But once you account for ad spend, they’ve basically broken even. That’s not necessarily a problem. That’s just how a lot of DTC works. The real question is what happens after that first purchase. This is where email usually does the heavy lifting. Across the accounts I work on, profitability improves through repeat purchases. Second orders. Third orders. Customers coming back without paid traffic involved. And email is typically the system supporting that. Post-purchase flows that explain how to use the product properly. Follow-ups that surface complementary products. Campaigns that reinforce why the brand exists, not just what’s on sale. The first order is expensive to acquire. Repeat orders come in at a much higher margin because there’s no ad cost attached. Email isn’t there to save unprofitable ads. It’s there to make the customer relationship more valuable over time. Are you judging email on first-order ROI, or on retention and lifetime value?

Want to exit your eCommerce brand for maximum valuation? Your ad testing strategy is either increasing or decreasing your company's valuation. There is no in-between. You've tested new creatives. Adjusted bids. Shifted budgets. But your ROAS has stayed the same. In almost every stuck account we audit, the first thing we find is conversion tracking measuring the wrong thing. Here's the most common version: a purchase page tracked twice - GTM and a hardcoded tag firing together. Every conversion counted double. ROAS looks inflated. Smart Bidding optimises toward phantom performance. The algorithm optimises toward whatever signal it receives. Feed it broken data, and no amount of budget or bid changes will fix what's happening underneath. A proper tracking audit takes 2 to 3 hours. It will almost certainly explain why nothing has moved. Your ads aren’t the problem. Your Shopify store is. Every day, I see brands blaming Meta or TikTok for poor ROAS but when you visit their site… the problem’s right there. If you’re running paid ads and still not seeing conversions, check these first 1. Slow loading speed You’ve got 3 seconds before your customer leaves. If your product page drags, your ad spend burns. 2. No trust signals No reviews. No testimonials. No “why us” section. People don’t buy what they don’t trust. 3. Poor mobile experience 80% of traffic comes from mobile. If your store isn’t optimized for it your money’s going down the drain. 4. Weak product description Stop listing features. Start showing how your product solves a problem. Before scaling ads, make sure your store converts organically. Because ads only amplify what’s already working. The $2mil to $5M ceiling in DTC. Here's what's actually causing it. There's a ceiling a lot of DTC brands hit somewhere between $2M and $5M, and almost nobody talks about the real reason it exists. Probably because they don't know what's causing it. It's not CAC. It's not creative fatigue. And it's also not the algorithm. It's a lot simpler: the systems that got them to $2M are the same systems they're trying to use to get to $5M. And they don't scale. At $500K, a founder doing their own email is fine. At $2M, it's starting to cost them. At $5M, it's quietly killing the brand, and they're attributing the slowdown to everything except the real cause. What actually breaks at this stage is almost always the same cluster of things: email and SMS running on default flows nobody's touched in 18 months, paid social scaling spend without scaling creative, and retention being measured by gut feel rather than cohort data. Worse still, a full-on focus on client acquisition and retention being an after-thought. The brands that punch through this ceiling aren't the ones who hire faster. They're the ones who stop running the same playbook at higher volume and actually rebuild the infrastructure underneath the revenue. Stop redesigning. Start researching. Most brands still treat CRO like a design project. But the biggest wins don’t come from new layouts, they come from understanding people. 👉 Customers often say they care about one thing, but the site barely mentions it. 👉 Simplifying bundles can make decisions easier and increase order value. 👉 Overcomplicated subscription flows quietly kill loyalty. Those insights don’t come from heatmaps or hunches, they come from real customer research. Less guessing. More listening. P.S. Your Meta account blowing up in your face is DTC rite of passage. Doesn't matter if your creative is fire, your offer is dialed in, or you've been doing this for 10 years. It happens to everyone; including our best clients. Here’s your 5-step diagnosis: 1. Always retreat before you diagnose. Stop the bleeding first. Cut experimental campaigns, consolidate to what's proven, and go conservative immediately. Every hour you spend digging into data is another hour of bad spend. 2. Audit the boring stuff. Before assuming it's a strategy problem, check the foundation. - Is your pixel firing?  - Is checkout actually working (test it yourself)?  - Did someone change the attribution window, optimization event, or budget? A surprising number of "broken" accounts just have a technical bug, and fixing it puts you right back in business. 3. Small sample sizes produce volatile outcomes. Before you torch your campaigns, zoom out. Look at 7, 14, 30-day windows. Compare month-over-month and year-over-year. Nine times out of ten there's nothing actually wrong, and the brands that panic anyway reset months of algorithm optimization chasing noise that was never real to begin with. 4. Take ownership. - Yes, the algorithm changed.  - Yes, a competitor is running 60% off.  - Yes, tariffs are killing your margins. But blaming external factors gives you zero agency. When you assume the problem is internal first – your creative, your offer, your unit economics, your email flow, you give yourself actual levers to pull. Look in the mirror before you look out the window. 5. Test one variable at a time. Launching new creative and changing your offer and switching bidding strategies all at once means you'll never know what actually worked. Isolate one hypothesis at a time. Tweaking headlines won’t fix high CPC. But our system will. We’ve used it to slash CPLs 2-5x without touching creatives. Here’s how it works… 1/  Most founders jump straight to changing things. ”We need new angles.” ”Maybe it’s a funnel problem.” ”Lets rework the VSL and lander.” They’re basically painting a car with a blown transmission. 2/ When clients come to us with high CPLs. They expect ad rewrites & funnel rebuilds, but that’s not where we start. First we pull ALL data from click to close. Bc that’s what’ll guide us to the actual problem. 3/ The goal isn’t to fix everything. All we want to do is ask one questions: ”Which metric is easiest to 2X before EOW?” 4/ One account was stuck at $390/call. Instead of messing with their ads, we dug into their funnel. Turned out their form had 11 questions with a 2% completion rate. 5/ So cut it down to 4 questions. App rate and book rate skyrocketed. And CPL dropped 50% in 7 days. 6/ What you should take from this is each metric has sub-metrics. If your show rate is tanked ask questions like: - Are emails hitting spam?  - Are setters sending the right assets?  - Are you warming up leads before the call? 7/ Don’t overcomplicate scaling. Just know WHERE the funnel is leaking and HOW to fix it. That’s it.
