AI-first SaaS will quietly decide your growth, churn, and margins over the next 24 months. 1) DEFINE A SINGLE MONEY USE CASE Pick ONE outcome where AI moves a real metric: - Cut support cost per ticket - Reduce churn in a specific segment - Accelerate onboarding to first value Bake that into a clear before/after P&L line. 2) AUDIT YOUR DATA REALITY Map what data you actually have today: - Event tracking - CRM - Tickets - Billing Score each on completeness, cleanliness, and access. Anything below “good enough” gets a remediation plan, not a model. 3) DESIGN THE AI-ENABLED FLOW, NOT JUST THE MODEL Work backwards from the user journey: - Where decisions can be automated - Where humans must stay in the loop - What needs to be explained to avoid trust issues 4) RUN A SMALL, MEASURABLE PILOT Tight scope. 60–90 days. Clear success metrics. Examples: - “Reduce ticket backlog by 30% without lowering CSAT” - “Lift onboarding completion by 15% for new mid-market accounts” 5) TREAT GOVERNANCE AS A FEATURE Define: - What data is allowed into models - Who can change prompts and parameters - What gets logged for audits and incident reviews 6) REFACTOR ARCHITECTURE WHERE IT ACTUALLY HURTS You do not need a full rewrite on day one. You do need: - Stable APIs around core objects (users, accounts, events) - A place to deploy models - Event-driven hooks for real-time decisions 7) BUILD ONE CROSS-FUNCTIONAL AI SQUAD No silos. Include: product, engineering, data/ML, security, and customer success. Give them a revenue, churn, or margin target – not a “model accuracy” target. 8) TURN SUCCESS INTO A PLAYBOOK When a pilot works, standardize: - Data requirements - Approval steps - Rollout checklist So the second and third AI use cases are 3x faster to ship.
