For years, the industry operated as if everyone was winning – some more, some less but they still won. That time has passed. We are entering a period where market share will not just shift. It will be violently taken. On the latest episode of The Week with Roger, Don Kellogg and I broke down T-Mobile’s latest move and what the data actually says about the future of the US wireless market. 1. The "Digital Channel" fallacy is killing growth. Carriers still view digital as a mere sales channel. Delivering his first Un-Carrier move, T-Mobile's Srini Gopalan puts the industry on notice that he's here to shake things up. Srini correctly views digital as an operational enabler, not as a channel. Consider this: 43% of consumers are buying their mattress online, yet digital mobile switching languishes in the teens. It is absurd that the mobile phone is practically the only product you cannot easily buy on a mobile device. Every operator needs to fix this. T-Mobile was the first to enable this but will surely not be the last. 2. T-Mobile is already the consumer king. T-Mobile is now the largest consumer carrier in the country. Unless Verizon executes a dramatic turnaround under Dan Schulman, T-Mobile is on a trajectory to become the number one carrier in total customers by the end of 2026. The struggle is real. 3. Friction was the best retention tool. Our research shows the number one reason unhappy customers do not leave is the time it takes to switch. By automating the porting process via an app, T-Mobile has turned switching carriers into an impulse buy. If you anger a customer over lunch, they can be gone before the check comes. The inertia that helped carriers relied on to keep their base is evaporating. The djinni is now out of the bottle. 4. The death of the easy upsell. There is a massive risk here that is easy to overlook. Frictionless digital switching removes the customer from the retail environment. Without a sales rep, the attachment rates for high-margin items like device insurance and accessories will plummet. Even more importantly, customers come into the store for the cheap entry-level plan that's advertised everywhere and then get upsold by a skilled sales professional to the top plan. Carriers must completely reinvent how they upsell value, or they will trade volume for profitability. The Bottom Line 2025 is the setup. 2026 will be the year where titans clash. The days of rising tides lifting all boats are gone. Let’s discuss: We were here before. The lack of number portability was seen as a churn reducer. Then service contracts were seen the same way. Each time when it became easier to switch, churn actually fell and has done so for years. How will the market transform due to a frictionless digital switching process? How much will it matter? The pace is relentless, the standards are absolute, and you're expected to drive your own growth. If that sounds like a warning, stop reading. If it sounds like relief, keep going. We still have two Junior Analyst positions open. The Work You will work with the smartest, hardest working people at the largest telecom-centric research provider in the United States and now we are expanding our services to Europe and Canada. You will contribute almost from Day 1: Building questionnaires that surface signal, not noise Extracting insights clients use to make real decisions Creating Tableau dashboards executives actually open Delivering narratives in slides that get repeated in boardrooms Using AI as a force multiplier, not a substitute for thinking Your output moves strategy. They did not like the price plan. After eight months of work, Verizon launched the Simplicity Plan, and it bears the unmistakable imprint of CEO Dan Schulman's philosophy: simplicity over complexity, value over gimmicks. The plan borrows liberally from competitors. It's essentially the AT&T OneConnect plan at $20 less, adds a T-Mobile Tuesdays-style rewards program (on Mondays, a decade late), and incorporates Xfinity-style cashback with "Verizon Dollars." At $30/month for switchers, it approaches prepaid pricing with full postpaid network access, including 5G mid-band, hotspot, and satellite texting. No more gating premium features behind higher tiers. Activation and upgrade fees? Gone. 2. The Industry Is Walking Away from Device Subsidies The most significant shift in this plan is what's missing: device subsidies. AT&T moved first with ConnectOne. Verizon has now followed. T-Mobile talked about stepping back from device subsidy "insanity" at its Capital Markets Day. Subsidies reward economic behavior that primarily benefits Apple, which captures more profit than the rest of the device ecosystem combined. With upgrade cycles stretching to four years, carriers have been throwing increasing money at a shrinking pool of upgraders. That math never worked. The question now is whether T-Mobile will follow through with action or just words, now that two competitors have given it cover to move. 3. Device Manufacturers Share the Blame Year-over-year upgrades have become so incremental that even free devices can't get people into stores. When your product improvements aren't compelling enough to drive demand even at zero cost, that's a product innovation problem, not a carrier pricing problem. 4. AT&T's CFO Transition Signals Continuity, Not Change AT&T named Jennifer Biry as Deputy CFO, set to succeed Pascal Desroches at year's end. Biry joined AT&T in 1999 and served as CFO of Warner Media from 2020 to 2022, when John Stankey ran that division. This is Stankey installing someone he has deep personal chemistry and operational history with. Given that Desroches also came from Warner Media, expect a seamless transition and steady-as-she-goes financial strategy. 5. Competition Is Intensifying Without Subsidies Even without device deals, prices are falling, value is rising, and wallet share is declining. The industry doesn't need subsidies to be fiercely competitive. Removing them simply refocuses attention on the vast majority of customers who aren't chasing new phones every year. The wireless industry is rewriting the competitive playbook in real time. Will consumers embrace plans built on service value rather than device giveaways? And can T-Mobile afford to stay on the subsidy sideline while AT&T and Verizon reset the game? No press in the room. Just operators, partners, and a handful of voices we asked to come challenge us. The conversations I keep coming back to from Madrid were not the ones on the agenda. They were the ones in the hallways, over coffee, on the bus to the tennis. The customer asking a question that had no clean answer. The disagreement that did not resolve. The pattern that became visible only because the right people were in the same room at the same time. That is what the theme of this year's forum, The Future Is Now, looks like in practice. Not a slogan. A working condition. AI, autonomous networks, sovereign infrastructure, the GenAI and agentic AI question, the telco-to-TechCo shift. The technology has stopped waiting for the strategy to catch up. To every customer who joined us in Madrid, thank you. The candor, the pushback, the willingness to think out loud in a room of peers.
