Manlio Carrelli shared thisYour team can make almost anything with AI. But you’re still the one who answers for it. The buck still stops somewhere. So the enterprise AI question is not just “Can we make it?” It’s “Should we ship it?” And just as importantly “Will it matter?” Governance is not only about blocking the wrong stuff. It’s about making sure all that AI token burn turns into work that is on-brand, compliant, and commercially meaningful. More output doesn’t matter unless it becomes work that matters. Manlio Carrelli shared thisOpenAI and Anthropic are moving deeper into health and bio. Coefficient Bio gives Anthropic biological research models and automated experimentation on top of infrastructure already connected to biotech software, omics, and clinical development. Torch gives OpenAI a medical data layer spanning record aggregation, patient context, and provider-facing workflows behind ChatGPT Health. Both moves are about the same thing: getting closer to the systems that control data, shape decisions, and make switching painful. Health and bio are logical targets. Like legal and finance, they combine fragmented workflows, heavy compliance, and hard-to-earn buyer trust. Those conditions favor companies that get embedded early and become tough to replace. Investors have poured $38B into AI health and bio companies since 2025, and the category map is taking shape quickly. For OpenAI, that could mean imaging, pathology, genomics, provider software, and lab automation. For Anthropic, clinical trials, regulatory systems, pharmacovigilance, real-world evidence, and manufacturing. Both will use partnerships, acquisitions, and investments to accelerate. Incumbents still own core systems, entrenched buyer relationships, and much of the compliance infrastructure. The question is whether OpenAI and Anthropic become tools incumbents use to reinforce their position and sustain innovation, or help upend the stack.

Manlio Carrelli shared thisBig public companies are all-in on AI startups. S&P 500 partnerships with AI startups rose from 835 in 2023 to 1,031 in 2025. We track these relationships at CB Insights, and they are like a map of where experimentation and distribution are concentrating. The enterprises leading in AI are not just adopting or building the tech fastest. They are using startup relationships to identify the right disruptors early and create operating advantage before their peers. The bets are focused. Across all S&P 500 AI business relationships, the average startup partner has a Mosaic score of 699, putting it in the top 10% of private companies tracked by CB Insights. Manlio Carrelli shared thisBig crypto is rebuilding big banking. In 2025, Ripple, Coinbase, and Circle didn’t expand at the margins. They moved deeper into custody, treasury, payments infrastructure, compliance, and direct bank integrations. Each signed 50+ partnerships while assembling components of a full-stack financial institution. What still separates big crypto from big banks? 1) Deposit ownership: Stablecoins are powerful, but they aren’t deposits. The stepchange comes when crypto-native firms control insured, on-balance-sheet liabilities at scale. Conditional trust bank charters are an opening move. FDIC-insured consumer deposits are the prize. 2) Credit at scale: Payments and custody build rails. Banking is underwriting and balance-sheet risk. Whoever delivers compliant lending at scale on crypto rails moves from platform to bank. 3) Regulatory alignment: Partnerships unlock distribution and charters unlock access. But becoming truly global may require more consistent rules across the US, EU, and APAC. Without that, growth stays modular. Market by market. That regulatory alignment may never fully happen. The direction feels sovereign: local rules, local supervision, local winners. It’s a broader pattern in international relations. 4) Core system replacement: Today crypto integrates into legacy cores like FIS and Fiserv. The inflection point comes when blockchain-native infrastructure becomes the core system for settlement, collateral, identity, and reporting. If those pieces converge, the conversation around crypto companies entering banking will shift toward digitally native banks competing directly for the primary financial relationship. The crypto race is now about who controls the next-gen banking stack. Manlio Carrelli shared thisThe AI agent land grab is a knife fight in a phone booth. Private markets are producing companies faster than enterprise buyers can evaluate them. Look at the density in the big vertical categories: 100+ coding agents. 100+ customer service agents. 100+ legal agents. Dozens more across recruiting, sales, finance, IT, and supply chain. For 15 years, SaaS unbundled work into dashboards. Every team bought tools. Every tool came with process, permissions, training, and headcount to keep it running. With agents, instead of humans driving software, software starts driving software. You ask for an outcome and the agent executes across systems of record. When “getting the work done” moves up a layer, more underlying software starts to look interchangeable. SaaS revenues and gross margins get pressured. No one knows by how much. That uncertainty is showing up in how the market prices software businesses. The companies positioned well are the ones embedded across the enterprise: systems that cross departments, connect to partners, and bridge consumer ↔ enterprise workflows. Especially in regulated industries. Under pricing pressure, the incumbents won’t just fight (or acquire) agent startups. They’ll protect cash flows by running leaner with AI. What happens next? One thing is clear: Private markets will keep supplying the experiments and the innovation. Watch the private markets.

Manlio Carrelli shared thisIn 2018, when I worked in contact center software, we were deploying NLU systems that worked fine — until they met reality. They could classify intent and follow a decision tree. But they broke the moment a customer said something slightly unexpected. Even then, the goal wasn't “better bots.” It was fewer humans providing better service, instantly. For years, the vision outpaced the tech. AI could assist agents. It couldn’t replace resolution. Support volume still meant more hiring. That's changed. Look at the revenue growth of companies founded just a few years ago — Sierra, Crescendo, Decagon, Chatbase. Customer success software was a tens-of-billions market. Customer service labor is well into the hundreds of billions annually. The revenue impact tied to customer experience runs into the trillions. The winners aren’t selling tools. They’re selling resolved tickets and higher conversion. Economically, this is one of the first AI markets where growth is funded directly by labor replacement. Model makers will go direct in this space. The defensible layer is controlling the customer experience.

Manlio Carrelli shared thisMost people look at company strategy the wrong way. They read press releases. They debate narratives. They scroll websites for positioning. Strategy isn’t what companies say, after they’ve done it. It’s what they do, repeatedly. When you map HubSpot’s acquisitions, investments, partnerships, and hiring on a single timeline, the strategy becomes obvious. A strategy map is the clearest picture of how HubSpot is rebuilding the company around AI. Take Funnel. Most people saw marketing analytics. In context—alongside Clearbit and PieSync—it’s a data-layer move. AI fails without clean, connected data, and HubSpot is removing that constraint first. Then there’s Moveworks. This wasn’t an internal IT efficiency play. The real value is conversational AI that actually completes work. Layered onto HubSpot’s platform, it turns AI from something that answers questions into something that executes across customer support, sales, and GTM. Zoom out further and the same signal appears in HubSpot Ventures. Their investments cluster around AI infrastructure, automation, and revenue workflows. That’s not passive investing. It’s early roadmap discovery. Hiring confirms it. Hundreds of open roles, AI embedded everywhere. Strategy becomes real when headcount follows. The shift happens when you stop analyzing one company in isolation. Map the same signals across competitors, then layer in market momentum. Funding, partnerships, and talent flows show you where everyone is converging and who’s falling behind. This is how we make strategy clear. Every acquisition, investment, partnership, and hire is a signal. When you map those signals over time, strategy stops being abstract and starts becoming obvious. That’s the difference between reacting to announcements and understanding direction before it’s obvious. The HubSpot map doesn’t just show activity. It shows what they’re building, why the pieces fit together, how they’re executing, and where the market is pulling them next. So before your competitors explain their strategy after the fact… whose strategy do you need to see clearly right now?

I proudly live in the Bay Area and have since college (don’t ask how long ago!) I love the spirit here: * Constant reinvention. * Not getting tied to the past. * Risk taking. * Copious wearing of Patagonia vests. But I also think those same virtues can cause people here to not be able to connect with corporate customers. I’ll often hear language like: * “What does that company even do anymore?” * “Do they still exist?” * “They have no idea what they’re doing.” * “Big companies are all politics.” I get it because you have to internalize the Goliath mindset and consider the David to be a lumbering giant, if you want to defeat your large competitors. But when you start applying this same psyche to your clients, you have a big problem (or at least I have a big problem with hiring people like that). Alternate framings are: * “Wow it’s incredible they’ve evolved what they do over time. Marriott Hotels started out as a root beer stand?” [true story] * “I’m so impressed by how they’ve weathered the storm and stayed alive for many times the amount of years I’ve been alive.” * “It must be so complex to run a company that big.” * “I can see why an organization that large has warring factions over time - each is operating from a point of logical local optimization.” Ultimately, I think it’s about curiosity. Curiosity about your customers, their business, their history, the tough tradeoffs they make and the humans that make them. Way back in time (like 3 years ago!), SaaS was a bit easier. You were selling more of a tool. So you needed to be somewhat curious. But your software was still slightly more abstracted from the client’s business than AI software is. Then still, the best Sales and Customer Success people (and founders) were deeply curious about clients. With AI, the bar has been raised. If we want our AI startups to transform enterprises, we’d better start getting as curious about them and empathetic for them as we are about the latest X fight over open versus closed models.

Worth reading this one...While we are providing cloud based services and modernizing user experience, change is already taking place elsewhere for SaaS+AI. Will the clients, who are now paying on outcomes / hybrid models based pricing, very soon demand the same from security vendors - if not happening already-? Big congrats to Manifold Security on their $8M seed round, led by Costanoa Ventures with strong participation from Cherry Ventures, Rain Capital, Modern Technical Fund, and top-tier operators like Joe Sullivan(ex-Uber CSO) and Vijay B. (ex-DeepMind CISO). But the real story here isn’t just the funding — it’s the category they’re going after. We’re quickly entering a world where AI doesn’t just generate content, it executes actions, and that shift is creating a massive new security blind spot. Today, 85% of developers already rely on AI agents like Copilot, Claude Code, and Cursor, giving them access to source code, production systems, and CI/CD pipelines — and now those same capabilities are being extended across every knowledge worker. The issue is that existing security tools were never designed for this: EDR focuses on humans, while AI guardrails focus on prompts and outputs, but neither provides visibility into what these agents are actually doing inside an environment. That’s where the risk explodes — agents inherit privileged access, operate autonomously, and expand the attack surface with little to no real-time oversight. Manifold Security is building directly into that gap with an AI Detection & Response platform that provides runtime visibility into agent behavior — mapping what agents exist, what systems they touch, and flagging anomalies as they happen. If this plays out the way it’s trending, “agentic security” becomes a foundational layer of enterprise infrastructure over the next few years.
