Scott Kaplan posted thisEvery sales team has AI tools. Most cannot tell you what their reps actually do with AI to drive deals forward with more predictability. That gap is where AI spend shows up on the P&L but not in the pipeline, deal progression, closed sales, or ramp time. In my work with CROs and PE portfolios, the pattern shows up almost everywhere. Tools go in. Adoption gets measured. Results stay flat. Two signals a sales org has this gap: 1) Your AI spend line grew this year. Your win rate did not. 2) Your reps cannot tell you which AI play they ran on their last closed deal. They can tell you the outcome. They cannot tell you the play. Here are the plays reps actually need to run to drive predictability: * Buyer intelligence prep before every discovery call. Not just company research. Persona-specific pressure, industry context, buying stage mapped in advance. * Deal health audits against the full buying committee. Every open opportunity, every stakeholder, mapped weekly. Gaps surface before the forecast call, not after. * Champion enablement built for the CFO in the room. Executive summaries the champion can actually forward. Not decks the rep has to be in the room to explain. * Stakeholder-specific value stories before every multi-threaded conversation. Same product. Different value story for the CFO, the CRO, and the end user. * Pipeline risk signals monitored continuously. AI watches for stalled deals, disengaged champions, competitive moves. Rep gets the flag before the deal slips. If your reps cannot name at least three of those from their last week of selling, you do not have an AI adoption gap. You have a plays gap. The fix is not more AI. The fix is sequencing. Skill first. Adoption second. AI third. In that order. Every time. Skip the skill layer and AI amplifies bad selling. Skip the adoption layer and the skill fades in 30 days. Skip either one and the AI investment shows up on the P&L but not in the pipeline. The sales orgs closing the gap in 2026 are not the ones buying more tools. They are the ones building the reasoning layer their reps need before AI shows up at all. But most of them talk about it from their own side of the table. What their product does. Why their solution matters. Real value is 100% from the customer's eyes. Not yours. Theirs. If the buyer doesn't see value in their own terms, three things walk into your deal. Ambiguity, risk, and competition. That's why I built Value Clarity that R.O.C.S.℠ — to keep all three out. Every stakeholder gets a value story built for their world. R - Role. What does this person do all day? What outcome are they personally responsible for that this solution affects? O - Organization. What does the company care about right now? What pressure is this person operating under? C - Context. What's happening in their industry or market right now that changes the shape of this decision? Why now? S - Stage. Where are they in the buying journey? What have they seen? What do they need to hear next? Here's what most reps miss. On a single call, you often have two or three people who each need a different value story. Same room. Same 30 minutes. Different R.O.C.S. Business owner has the need and wants to move. Finance wants justification before anyone moves. IT is worried about integration. Three people. Three stages. Three different stories. On the same call. Tell one story and two of them tune out. Scott Kaplan posted thisI've posted my G.O.L.D. Elevator Pitch® over the years and want to share where I see reps missing things today. Most reps talk about themselves and their product. What they do. What they sell. What their features are. The buyer sits there translating everything back to their own world in real time. That's exhausting for the buyer. And it's why so many calls flatline before discovery even starts. G.O.L.D. flips it. Every time you have to talk about you, make it about them. G - Greeting. Warm, professional. Tell them who you are and what you do. Give them context or you've already lost them. O - Overcome Ambiguity. This is where you give the credibility you have — use cases, clients, awards, industry acknowledgment, relevant experience. L - Link to Need. This is where most reps miss it. Use emotion words that match what the buyer is feeling. "Struggling with…", "frustrated by…", "worried about…", "overwhelmed by…", "afraid that…". Not features. Not benefits. Emotion. D - Drive it forward with a definitive next step. This is where you take control of what happens next. Ask an engagement question that pulls them in. Give them a call to action they can commit to. Ambiguity kills momentum. Something has to happen next, and you're the one who names it. The O earns you the next 60 seconds. The L earns you the next 30 minutes. Skip the O and the buyer wonders why they're on the call with you and not somebody else. Skip the L and they check email while you talk. Skip the D and the meeting drifts. Example — here's how I use G.O.L.D. when I'm talking with a CRO: "Hi Sarah, I've spent the last decade training and coaching sales teams across 100+ PE-backed SaaS firms — new hires, BDRs, global sales teams. When I step back and really dig in with the CRO, I see a lot of leaders struggling to make their number and frustrated that AI hasn't solved basic problems like true deal health. Curious what you're seeing on your team. If it's helpful, I can share what I'm seeing across similar portfolios, hear what's going on with yours, and together we can figure out if a deeper conversation makes sense. Sound good?" Notice what I did in the O. I gave Sarah the credentials that matter to her — decade of experience, 100+ PE-backed SaaS firms. That's her world. If I'd said "I'm a bestselling author," she wouldn't care. If I'd said "I train Fortune 500 companies," she'd tune out because that's not her. And notice the D. I didn't just describe the plan. I set a Right Now Contract®: here's what I'll do, here's what I need from you, sound good? That gives her a chance to co-own the meeting from minute one. Try it on your next call. Need help? And it's the ladder that decides which reps hit quota in 2026 and which ones don't. Here's the ladder. Rung 1: The Content Generator. Uses AI to write emails, summarize calls, draft follow-ups, and run basic client research. Table stakes. Every rep is doing this by mid-2025. Rung 2: The Task Automator. Uses AI to run cadences, sync CRM fields, schedule meetings, chase inbound leads. Efficient. Eliminates admin. But not competitive. Your competitor's reps are automating the same things. Rung 3: The Intelligence Architect. Uses AI to build buyer intelligence before the call. Prep real discovery, not just call notes. Audit deals against the full buying committee. Arm champions with Executive Summaries the CFO will actually read. Detect pipeline risk before the forecast call. That's not the same job as Rung 1 and 2. The Intelligence Architect isn't asking AI to write things. They're asking AI to think alongside them, using a methodology as the reasoning layer. Every AI play they run is grounded in that methodology: * Discovery prep is grounded in a real discovery methodology, not just a call summary. * Champion enablement is grounded in how the buyer actually thinks. * Value delivery is tailored to each stakeholder's role and context. * Meeting control is baked into every call opener and closer. Not one-off AI outputs. Not random productivity hacks. Deliberate plays inside a system. Here's why this matters for a CRO reading this. Your Content Generators are table stakes. Your Task Automators are efficient but not differentiated. Your Intelligence Architects are the ones outproducing the median by 3 to 5 times. Right now most sales orgs have a handful of Intelligence Architects by accident. The natural rep who figured out how to use AI as a thinking partner. Scott Kaplan posted thisYour buyer can't buy without a business case. Most sales reps never help them build one. They demo the product. They send the proposal. They wait for the deal to close. Then they wonder why it stalled at the CFO. The CFO didn't stall it. Neither did procurement. Neither did the CEO. They just couldn't approve something they didn't have a business case for. A real business case needs to have four parts: 1. ROI. The return the buyer will see from the investment. A number that ties directly to what THIS buyer described in discovery. Use their language. Their metrics. Anything else gets read as vendor math and dismissed. 2. Cost of Inaction. What it costs the buyer to NOT solve the problem. Most sellers stop short here. They quantify what the buyer gains by buying. They don't quantify what the buyer loses by waiting. Put a number on every month the problem stays unsolved. 3. Time to Value. When the impact hits. If your solution takes 12 months to show ROI and the CFO's board cycle is quarterly, you have a mismatch. Compress it. What the buyer sees in 30 days. What lands at 90. What compounds at 6 months. Buyers approve solutions that show wins inside their own planning horizon. 4. Tailor to Every Approver. The step most sellers skip. It kills more deals than the first three combined. The business case gets read by a room, not a person. Every approver evaluates it against a different scorecard. CFO reads for cash flow, payback period, and cost of capital. CRO reads for pipeline coverage, quota attainment, rep productivity. CEO reads for strategic fit and board narrative. Procurement reads for total cost, terms, and risk. IT and Security read for integration risk and data governance. Same business case, different versions, each written for the specific scorecard that specific approver uses. The business case doesn't live in one place. It shows up throughout the deal cycle in the format the buyer needs at that moment. In the pre-meeting email that sets purpose before the CFO conversation. In the meeting recap that captures what the champion agreed to. In the proposal deck as its own dedicated section, not buried in appendix. In the executive summary slides your champion carries into the buying committee. In the follow-up thread when procurement asks about total cost of ownership. Same business case. Different formats. Each placed at the moment the buyer needs it most. The rep who builds these four steps, tailors each version, and places the right format at the right moment closes deals other reps stall on. The rep who leaves the buyer to translate a generic business case across a room of stakeholders gets a "let me get back to you" that never comes back. Most AI budget is going to reps who don't have the underlying skill yet. Here's what happens when you give AI to a skilled seller: They know which data sources matter for their buyer, so they train the AI on them. They catch it when the AI's suggested discovery questions are weak, and rewrite them. They use AI to build a business case in 20 minutes that other reps take 3 hours to draft badly. The AI compounds their judgment. It doesn't replace it. Here's what happens when you give AI to an unskilled seller: The AI writes better emails than they've ever written. It builds cleaner briefs. It runs research they wouldn't have thought to do. None of it makes them a better seller. A rep who can't defend the email when the buyer pushes back doesn't get stronger by sending more of them. A rep who can't extend the brief when the champion has a follow-up question doesn't get stronger by having a nicer PDF. Six months in, the gap between your top rep and your bottom rep isn't smaller. It's wider. Because AI doesn't teach real discovery. It doesn't teach call control. It doesn't teach how to build a business case a CFO will actually approve. It doesn't teach how to arm a champion who has to fight for you when you're not in the room. It only accelerates what's already there. The sequence that works for sales teams: Skill first. Reps learn to think like the buyer. Real discovery. Call control. Elevator pitches that connect. Champion enablement. Adoption second. Live coaching. Manager reinforcement. The skill becomes muscle memory. AI for execution, scale, and growth third. Now the skilled rep gets the amplifier. Skip the first two steps and AI is just a faster way to lose deals. Slowing deal velocity? It’s not just a pipeline issue, it’s a power issue. If your reps aren’t selling to decision-makers, they’re managing consensus instead of driving urgency. And urgency doesn’t come from product demos. It comes from quantifying business impact in terms that executives care about. That’s why the fastest deals aren’t the ones with the best decks… They’re the ones where value is clear and it’s sponsored at the top.
