In Measure What Matters, John Doerr talks about how Google works, and there’s a point in there that stuck with me: middle managers can become very expensive routers. They disseminate information down. They aggregate it back up. They sit between command and control and the people doing the work. If that is the job, it is a function. And that function is about to be done faster, better, and cheaper by AI. Yesterday, I was looking at an org chart with a senior executive. Lots of bodies across different functions. And the conversation was not theoretical. It was very practical. That team of five becomes a team of one. That team of ten becomes a team of two. We are not even fully in the habit yet of putting AI agents on the org chart, but that is effectively what is happening. We are collapsing buckets of human work. The flow is pretty straightforward: 1. Identify where people are routing information 2. Separate coordination from judgment 3. Automate the repeatable coordination work 4. Move humans toward higher-value decisions 5. Redesign the org chart around hybrid human-agent teams This is why the “AI will augment humans” line is only half true. Yes, AI will augment humans. It will also reduce the need for human headcount in a lot of roles. That is not immoral. It makes no sense to have twenty people plowing fields with horses when one tractor can do the same job. The hard part is what comes next. Leaders have to figure out what those humans should go do. But the answer cannot be preserving jobs whose function can now be performed by software. Ken Shaw shared this“That’s not AI, that’s automation” is one of the most dangerous sentences floating around boardrooms right now. And it is usually said by an argumentative nerd who has appointed himself the arbiter of AI-ness. I can say that because I am one. Tech is full of us. Spend 30 seconds on Reddit and you’ll see the species in its natural habitat. But in AI land, too many argumentative nerds have turned into AI haters. Some of it is fear. Some of it is ignorance. Some of it is the very well-placed concern that their jobs may not survive what’s coming. And frankly, in many cases, that is good for the world. The problem is not that they are nervous. The problem is that they are infecting executives with garbage thinking. Here’s the misconception: If you use Make, n8n, Zapier, or some other workflow tool, and then you put AI into parts of that workflow, people say, “That’s not real AI.” Wrong. That is an agentic system. Full stop. The best place to start for most companies is not some magical AI moonshot. It is this: 1. Find a repetitive workflow 2. Keep the deterministic parts deterministic 3. Add AI where judgment, language, reasoning, or summarisation helps 4. Let automation handle the handoffs 5. Measure the output and improve it quickly That combination is powerful because traditional automation is predictable. If this, then that. AI is not predictable in the same way. It is probabilistic. Ask it five times one hundred and, in the wrong setup, it may confidently wander around the answer. But combine deterministic automation with AI and you get something very useful, very fast. Executives need to be careful who they listen to. There is a very real chance your internal IT team is your biggest enemy when it comes to AI transformation. Here's the reframe I gave in a recent session: Transformation isn't about the org chart. It's about productivity and efficiency — specifically, what AI Agents do to both. Not headcount planning. Not org charts. Workforce design. So here's the framework. Six steps: 1. Map the current state: Pull the org chart. Count the humans. Every single one. 2. Do the math on labor: Sort everyone most expensive to least. Each one of those people costs real money — salary, benefits, overhead. Now ask the uncomfortable question, "how many of their hours are actually productive"? 3. Track where the time actually goes: Most companies can't tell you. They track inventory to the unit. They can't tell you where 800 labor-hours a week disappear. Fix that first — you can't agentify what you can't measure. 4. See what AI actually does to that math: Halve the workload of a mid-level exec with the right Agents in place. Not a "nice to have." A structural shift in the cost base. 5. Make the call: Once you free up that capacity, there's a choice: expand output with the same heads, or take the efficiency straight to EBITDA. Dukaan fired 90% of support. IKEA reskilled theirs into design advisors. Same tech, opposite strategy. Which company do you want to be? 6. Don't set and forget: Track human productivity and Agent performance continuously. This isn't a project. It's a new operating discipline. If you can't measure it, it didn't happen. Reframe transformation this way and you don't just cut cost — you unlock capacity you didn't know you had. This isn't theory for me. I've run the spreadsheet on my own companies. I came for the AI thinking and left with more than I expected. The thread running through it: hand the repetitive work to systems, and protect your own time for the decisions that actually matter. Simple to say, harder to live. In feasibility work, everything hinges on trade-off studies - process routes, power options, tailings strategies, run and re-run until the numbers settle. Those iterations have always cost weeks. There is an opportunity to use AI to genuinely compresses that: faster modelling, wider option sets, cleaner sensitivities. Huma-in-the-loop ensures AI won't make the call - the engineer's judgement on what to weight and what to choose still decides the project. That part stays human. For growth-stage developers, that's the real prize. When capital is tight and study timelines gate the next raise, a shorter iteration loop means fewer weeks to a decision you can defend - without growing the team to get there. Lots of learnings this week. The best part of any few days like this is the people. A.J. Murray I don’t have an answer to that one although I think about it a lot. My goal is to get people to be in the group that keeps their jobs because they are designing building and managing fleets of agents.

While many investors chase the next hot market - mining towns, regional hotspots, or emerging markets - I’ve spent years focusing on what many consider "boring”, established Sydney properties. It's not exciting. It won't make headlines. But it's created consistent wealth for my clients while trendier markets have come and gone. The objections are predictable: "Sydney prices are unsustainable”, "You can't make money on those yields”, “There's no growth left in the market." These concerns sound reasonable, but they miss a fundamental truth: the very factors that deter many investors are what make Sydney's established markets so resilient. So how do I help my clients navigate the Sydney investor market? -I focus on specific Sydney submarkets where these challenges create opportunity. The higher prices deter speculative investors.
