Between 2023 to 2025, Build was the most common choice for customers. For domain-specific use cases, it was the only option. Now, with the cost of the Build approach reaching 10x with the cost of GPU resources and with the availability of deep, battle-tested solutions, customers have drastically shifted towards the Buy approach. 💡The Buy approach makes sense for high-ROI use cases that are domain-specific and scalable across organizations/verticals etc. Build is an option for very corner cases, specialized and unique agents or software development. The build phase was tough and caused no ROI, and Pilots did not go to production. It is important to be aware that teams working on Build solutions have a high risk of being restructured or eliminated from the organization. 👉In 2026, the midmarket mandate for CIO/CTO/CAIO is decisively BUY for AI agents and Agentic SaaS products. Also, midmarket customers are looking for end-to-end integrated solutions from both AI vendors and channel partners (GSI/SI/MSPs). The customization and configuration will be in the areas of AI Agents, Agentic workflows and integrations In the Enterprise market, the mandate for the C-suite and decision makers is to consolidate the AI and Agentic tech stack vendors. Customers prefer vendors who can offer intelligence, scale, security, and responsible AI. Enterprises want an Agentic tech stack with these layers: 👉 System of Engagement, System of Agency, System of Work, and System of Context. In 2026, Enterprise customers are also preferring buying AI Agents and Agentic products and then do customization as and where required. 👉 Most organizations in enterprise and mid-market for purchase contracts still prefer 2 to 3 years. Customers are making decisions for Buy in 2-4+ months as there is more pressure to realize value, deploy, adopt AI & Agentic solutions. 👉 Some organizations who are not confident in their decisions are using one year contracts for AI Agents and Agentic AI products. Nothing has proven that to me more than the decade-long partnership between Friends of Saint Martins and St. Martin's School in the informal settlement of Kibagare, Nairobi. Last week, we got to celebrate with them, their families, and their sponsors, and it was a day I won't forget. Your SDR team can't scale outbound because personalization breaks at volume. Writing custom emails for 200 prospects weekly is humanly impossible.
