Agentic commerce was everywhere at Shoptalk. Retailers need to consider the control of demand, loyalty and trust. For years, retailers have optimised around search, media, marketplaces, apps, stores and CRM. The next battleground is AI interpretation. When a customer asks an LLM for help with a mission, it will decide what matters, which brands to include, how to explain the trade-offs, and where to send the customer next. That makes LLM discoverability a board-level growth question 58% of consumers start their shopping journey with AI. You need to know if your brand is: • Visible? Are LLMs mentioning your brand? • Recommended? Are you ranked 1st vs competitors • Positively Positioned? Is the sentiment of the responses displaying your brand in a positive light? At our PwC lunch session, we explored what this means for retail experience: • AI will reward logic: evidence, relevance, price, availability, fulfilment, returns, reviews and operational proof. • Customers still respond to emotion: confidence, identity, reassurance, service, delight and the feeling that a brand understands them. The future belongs to those who can walk the knife edge between logic and emotion. James Hodgson posted thisBeen reflecting on #NRF2026, and on what to say in my annual LinkedIn post… There are some excellent reflections in the posts from my PwC colleagues - check out the feeds of Jacqueline Windsor, Anna Bancroft, Andrea Poore, Emma Ford, Suni Shamapande and Kelly Pedersen to name a few. For me, I came away with two overarching thoughts (or possibly rants, for those that know me…) on how retail and consumer organisations should navigate this disruptive era of AI, agentic, rapid technological innovation and - dare I say it - the hype that surrounds it. 🧠 Think critically and quickly - there’s a lot of “stuff” out there, so engage your product & business teams, technology experts, architects and delivery teams early to quickly identify ideas which have a path to success and implementation, and kill off the ones that don’t. Teams thrive with focus, not chaos. 💪 Win in execution - ideas are a commodity, ability to execute is the new differentiator. Design your teams and technology operating model to deliver, prioritise and reduce work in progress, and decide to avoid analysis paralysis. Getting one piece of technology into the hands of end users - even if it isn’t fully-fledged - is worth more than an infinite backlog of ideas. As for the tech itself, I’m still firmly of the belief that 99% of technology problems are really human problems. Be clear on your problem statement, empower your teams to decide and deliver, and watch the solutions come to life. James Hodgson liked thisJames Hodgson liked thisI was travelling around New Zealand in a campervan earlier this year, on my sabbatical, when I got a message asking if I would like to teach yoga on the annual Accenture "Who Dares Wins" trip. Who Dares Wins is a yearly charity challenge run by the Health & Public Service practice. The Dare to Reach New Heights hike has been going for a few years. This year, Claire Farhi and the team added something for people wanting a different kind of challenge. Dare to be Silent. Last week, 16 of us spent 24 hours in silence - 5pm until 5pm. We could communicate through written words, laughter, and the occasional questionable mm-hmm. I guided the group through a morning yoga practice and an afternoon of breathwork and meditation. I spoke for those parts, obviously. With the beautiful Lake District as our backdrop, it was amazing to share the yoga teacher part of me with work colleagues, blending both of my worlds. The silence outside of teaching was easier than I thought it would be, and a big part of that was the people. And we successfully completed the 24 hours! All of it raising money for Tommy's. Hopefully the start of me blending these worlds more often. Thank you Accenture, H&PS and Claire Farhi for a great couple of days.

James Hodgson liked thisJames Hodgson liked thisI’ll be honest, once upon a time I was a PI planning skeptic. Coming from an entrepreneurial product background, it felt counterintuitive. Why anchor everything to a cadence when you should be anchoring everything to outcomes? But over time I’ve changed my mind completely. For scaled organisations, PI planning - when well led - creates an epic moment for previously siloed teams to connect and for delivery, design, product and engineering to find their balance. Critically - also - it creates a strong quarterly spine on which you can drive governance and process change. Quarter by quarter, it can help increase transparency and build the trust that must be earned to transform from within. So it’s become a key lever of my leadership approach - and this week we ran our second ever PI planning at Royal Mail - and our first with a fully restructured Product and tech delivery team working as one joined up function. Four commercial value streams set up to build together across the full customer journey. 260 particants, 19 squad level plans, all dependencies mapped - and an exec show and tell to finish off. We’re early in the journey. But the feedback we got from the team, from leadership and from across the business was better than we had any right to expect at this stage. This success was rooted in the pre planning rituals we created. Two weeks before, we brought the whole (new) team together for a full day with a chunk of time devoted to PI planning preparation. Interactive learning, breakouts, brainstorming, playbacks - a chance to ready ourselves. We also spent time reflecting on the theme of ‘managing through change’. Being on the front line of changing ways of working while simultaneously delivering new journeys and tech is a massive challenge, so we really needed this time to reflect, pause and be together. The energy and sense of connection was palpable and it stood us in good stead for the run in to the main event To everyone who showed up, played their part and then seemlessly got back to the hard problems of day to day delivery - thank you 🙏 🙏. That’s the culture we’re building. You can’t flip an oil tanker in an instant - but you can build momentum one quarter at a time. James Hodgson liked thisJames Hodgson liked thisIt’s been an eventful 12 months. In December I opted to take 22 weeks of Shared Parental Leave after the birth of my son. It was an incredibly valuable time and a very different type of ‘work’, I am appreciative of the encouragement I received to do this, both inside and outside of PwC. I have now been back at the day job since the start of May, and although it has been challenging readapting and finding the right balance, it's also been great to come back (relatively) refreshed and ready for a new chapter! And part of that new chapter I’m delighted to say, is a promotion to Director! 🎉 It's been an amazing journey since joining PwC UK 12 years ago as an (in)experienced hire and I’m very proud to have reached this point in my career! A big thank you to the colleagues, clients and family who’ve supported me throughout, I am genuinely grateful for all the mentorship, guidance, and care that I have received. The team I work with are fantastic and I couldn’t have made it this far (or wanted to) without them!

Last Thursday I had the pleasure of presenting two awards at the RTIH AI in Retail Awards, an evening that highlighted just how practical AI in retail has become. The two awards I presented were: Digital Transformation Project of the Year 🏆 Goddiva A strong example of how focused digital transformation, underpinned by data and technology, can deliver real commercial and customer impact. Best Retailer / Technology Supplier Relationship of the Year 🏆 Currys plc & Quorso A standout partnership showing what’s possible when retailers and technology partners work as one team, aligned on outcomes, not just implementation. What struck me most on the night wasn’t AI as a concept, it was AI in action. Retailers such as Currys, B&Q (Kingfisher), IKEA, EE and others are actively using AI today to: • improve forecasting and demand planning • support store teams with better decision-making • personalise customer journeys at scale • reduce friction across supply chain and operations • turn data into real-time, actionable insight Alongside them, technology partners including Quorso, Walkbase, Vision Group, Renude, Attensi, Trigo, 3D Cloud and others are helping translate that ambition into execution,not as shiny tools, but as embedded capabilities inside the business. The takeaway from the awards was clear: the conversation has moved on. AI in retail is no longer about experimentation. It’s about focus, integration and outcomes. What’s been happening in retail this week? · Frasers Group launched a takeover offer for HUGO BOSS, seeking the remaining 74% stake after building a 26% holding since 2020, valuing the business at €2bn (£1.7bn). · Boots UK is in talks with potential buyers over a sale valuing the business at up to $10bn (£7.4bn), after reporting revenue growth of 3.2% to £7.5bn and pretax profit growth of 25% to £337m in the year to 31 Aug 2025. · eBay’s proposed acquisition of Depop, valued at $1.2bn (£890m), is being reviewed by the Competition and Markets Authority over its potential impact on UK competition. · Lidl GB committed £500m to British Berry Growers through long-term sourcing agreements over the next 5 years, with British berry volumes up more than 36% between 2023 and 2025. · ASOS.com is exploring locations for its first permanent London store, with Oxford Street, Regent Street, Long Acre and King’s Road under consideration. · Joybuy plans to open its UK platform to 3rd-party sellers in the 2nd half of 2026, 3 months after launch, as it expands through a curated marketplace model. · Sports Direct partnered with Zapp to deliver FIFA World Cup 2026 merchandise across London in as little as 20 minutes, with 78% of football-related orders placed within 90 minutes of kick-off. · TOPSHOP TOPMAN launched a standalone website in Ireland after more than 50k Irish customers shopped with the brand last year, extending Topshop.com across 24 EU markets. · George at Asda is exploring a launch on TikTok Shop, including a potential exclusive range, which would make it the first supermarket fashion brand on the platform. · Tesco is rolling out autonomous cleaning robots across 600 Express stores with ICE, automating floor cleaning and allowing colleagues to focus on customers and store operations. · Primark has opened its 5th store in Romania, entering the south-west region for the first time as it marks 3 years since launching in the country. · The Body Shop has launched on Uber Eats in the UK, giving customers access to beauty and wellness products delivered in minutes as the platform continues to expand beyond food. · Marks and Spencer launched a paid six-month training scheme offering 1,000 places to 16 to 24-year-olds across the UK and Ireland over the next 18 months, with successful participants progressing to store management training. · LVMH said agentic AI will play a growing role in luxury retail, supporting sales teams alongside investments in data, supply chain, cyber security and store technology. 💥 💥 💥 📢 I'm super excited to announce our FREE Retail Economics membership to access proprietary data, exclusive research, market briefings, policy updates, networking events and practical insights.
